Alignment had broken across 25+ markets. The governance model no longer worked at scale. Board engagement was inconsistent. Brand, staff, and member leadership were drifting apart.


I have worked with leadership to step back and reset the system by:

  • Named where alignment had broken 
  • Redesigned governance to work on a national scale, meaning the design was adaptable for local markets. 
  • Clarified the role of member leadership and boards 
  • Reconnected brand, staff, and members into one operating model 


The result:
A national governance model implemented across 25+ markets. Boards re-engaged as active partners. Alignment improved across the brand, staff, and members. The model became core to how the organization operates.

We worked with senior leadership and the board to step back and reset how the organization operated. We:

  • Named the gap between current operations and the required scale 
  • Clarified roles and decision ownership 
  • Built accountability around quality and follow-through 
  • Strengthened leadership structure and expectations

Clear roles across leadership and the board. Stronger accountability and consistent follow-through. A shift from reactive to structured operations. Leadership aligned around priorities and what it takes to deliver at this stage.

The senior team was overfunctioning. The board had stepped back. Engagement declined. The partnership between the board and leadership weakened. A leadership transition was approaching.


We worked with the board and senior leadership to reset direction and took the time to look at how they worked together.  What was working and what was getting in the way. We:

  • Named what was happening across governance and operations 
  • Reestablished shared ownership of direction 
  • Clarified roles between the board and leadership 



The result:
A more engaged and effective board. Clear alignment between governance and operations. A new executive director was onboarded into a stable, aligned system. Stronger partnerships and forward momentum during a period of change.
